AI consulting: an AI readiness assessment and a written roadmap you can act on

AI consulting here means a short, structured piece of work that ends with a document: which two or three use cases are worth trying in your business, what data and systems they need, whether to build or buy, what a pilot looks like, and what could go wrong. You can give that plan to us, to another software house or to your own engineers. It suits owners and managers who are asked about AI every week and want a straight view before spending on tools.

The costly mistake is starting with the tool

Many AI projects begin with a technology (we should use agents) and then look for a place to put it. The pilot is chosen because it is exciting, not because the process is frequent, painful and measurable. The data turns out to be scattered across inboxes, nobody owns the result, and the pilot ends with a demo and no decision.

We reverse the order. We look at where your time and errors actually go, check whether the data to do the job exists and is usable, and only then ask if AI is the right tool. Sometimes the honest answer is a spreadsheet fix, a plain rule or an existing product. You'd rather hear that in week two than month four.

What we deliver

  • Use-case discovery

Interviews and a walk through your daily processes to find the repetitive, high-volume work, scored on frequency, pain, data availability and risk.

  • Data and systems audit

What data exists, where it lives, how clean it is, who may use it, and which integrations a pilot would need.

  • Build, buy or wait

For each shortlisted use case, a comparison of an existing product, a no-code tool, custom development, or doing nothing yet, with the reasons.

  • Pilot plan and risk register

A scoped pilot with a baseline, success measures, review steps, owners, data handling decisions and the risks to watch.

AI readiness assessment

A two to three week review of your processes, data and tools. You get a ranked list of use cases, a plain-language read on where your data is and isn't ready, and a list of risks (wrong answers, privacy, vendor lock-in, staff trust) with a way to handle each. No code is written in this phase.

Pilot plan and roadmap

One use case turned into a build-ready specification: the workflow, the data, the integrations, the baseline to record, how success will be measured and the review period. Then a roadmap for what comes after the pilot, if it works. It is written so another team could build it from the document alone.

How we build a first workflow

How we build it

Every AI consulting project runs through our delivery process. These are the steps that are specific to this work. Teal steps are thinking, graphite steps are building, and orange ones keep it running.

  1. Kick-off and goals

What you want to change, what has been tried, which constraints are fixed (budget range, tools, data rules).

  2. Process and data review

Walk-throughs with the people who do the work, and a look at the systems and data they use.

  3. Score and shortlist

Use cases ranked on frequency, pain, data readiness and risk. Two or three survive; the rest are recorded and parked.

  4. Build, buy or wait

A comparison for each survivor, with the cost drivers, the risks and our recommendation.

  5. Write the pilot plan

Scope, baseline, measures, review steps, data handling and risks for the chosen pilot, in a document you own.

  6. Walk-through and handover

We present it to your team, answer questions and hand it over. If you want us to build it, that's a separate agreement.

What you get

  • A ranked list of use cases with the scoring behind it
  • A data and systems audit in plain language
  • A build, buy or wait recommendation for each shortlisted use case
  • A pilot specification with baseline and success measures
  • A risk register covering accuracy, privacy and dependence on vendors
  • A short roadmap for the months after the pilot
  • A walk-through session with your team and the document in your hands

Questions about AI consulting

Will AI replace my staff?

We don't start from that question, and we don't recommend a plan that depends on it. The assessment looks at which tasks are repetitive and which need judgment, and designs the pilot so people review the output. Your decisions about roles and hiring stay yours.

Is our data safe if we share it with you and with model providers?

We work with the minimum, under an agreement you approve, and prefer samples with sensitive fields masked. The plan lists, for each use case, what would be sent to a provider and under which retention settings. Your legal review decides what's acceptable, and we don't claim compliance certification.

How accurate will the AI be?

We can't tell you that from a plan, and a consultant who does is guessing. The pilot plan defines how accuracy will be measured on your real examples, what level is acceptable for that process, and what happens below that level. That makes the decision about going further evidence-based.

What if the recommendation is not to use AI?

Then we say so and explain why: a rule, a better form, an existing product or better data may do the job. You'd still have a written assessment, and you'd have spent far less than on a failed pilot. We lose the build work in that case, and we'd rather be honest about it.

What do you need from us, and how is the work measured?

A sponsor who can decide, a few hours with the people who do the work, and examples of real inputs and outputs; a shared folder or sample export is often enough. You judge the consulting by whether another team could build from the document. The pilot plan then sets a baseline, success measures and a running-cost estimate by type: model usage, tools and review time.

Why not just ask ChatGPT, or hire a freelancer?

A chat assistant can give general ideas, but it hasn't watched your team work or seen your systems. A freelancer often starts building straight away. We start with your processes and data, then write a plan that doesn't tie you to us, and, being developers, we can say what is technically realistic.

Tell us about your AI consulting project

A few lines is enough. We'll ask the right questions on the call.

  1. We reply within one working day

By email or WhatsApp, whichever you prefer.

  2. A short call

To understand the goal, the people who'll use it and any deadline.

  3. A written scope and estimate

Before any work starts, so you know what you're agreeing to.
